Paused bonuses. Scaled back benefits. But we still need people to care. Take initiative. Act like they own it.”

You can feel people pulling back. But this is not a moment where “just doing the job” is enough. So what now?

Step 1: Be honest. Like, really honest.

If you are asking people to give more when they are getting less, you have to lead better. Full stop.

A quick check — answer these honestly:

Have you explained what is going on? Or just thrown around words like “challenges” and hoped people would understand?

Have you shown the numbers or context behind the cuts? Or are people filling the blanks with fear and gossip?

Have you said clearly what actually matters right now? Or are people stuck juggling fourteen “top” priorities?

Have you had direct conversations about each person’s role in this phase? Or are you hoping they figure it out?

Are you visible, real, and accessible? Or hiding behind finance, HR, and vague newsletter updates?

The neuroscience behind this: The brain hates uncertainty. When people do not know what is expected, what is happening, or what to focus on, the amygdala — the brain’s threat detector — kicks in. The result is tension, withdrawal, and lower problem-solving capacity. This is not HR theory. It is biology.

Step 2: Introduce “Effort Clarity” meetings

People burn out most when they do not know what to drop.

Hold 20-minute check-ins with each key team member and ask only three questions:

“What are you working on right now?”

“What can we pause or remove for the next 30 days?”

“Where do you need more support or faster decisions?”

You will be surprised how much useless effort is hiding in plain sight.

The neuroscience: Cognitive overload shuts down decision-making. When people juggle too many priorities, the prefrontal cortex — responsible for focus, planning, and reasoning — gets overwhelmed. The result is mental fatigue, poor prioritisation, mistakes, and emotional reactivity. Removing things from the list is not kindness. It is performance management.

Step 3: Spell out what ownership actually looks like now

Do not say “take ownership” and expect magic. Are you actually enabling it? That is where most leaders drop the ball.

People do not take ownership when:

They do not know which decisions they can make on their own

They are afraid of stepping on someone’s toes

Managers still review or override everything

Information is only shared on a “need to know” basis

No one tells them what success actually looks like

Ownership is not about attitude. It is about having the space, the information, and the safety to act. If that is missing, people will not take the lead — and that is on leadership, not them.

The neuroscience: When the brain feels in control, it switches into problem-solving mode. More autonomy equals more dopamine equals more motivation. Nobody wants to be micromanaged — especially when they are already under pressure.

The bottom line

You cannot demand more from people without giving them something real to work with. Not empty promises — but clarity. Not pressure — but partnership. Not slogans — but truth.

That is what leadership looks like when things get hard. And if you get that part right, people will surprise you — even when resources are tight.

Jeśli to do Ciebie trafiło —

Diagnostyka Drain Energii™ identyfikuje dokładny wzorzec pod spodem — w 12 minut.
